Why your Google Ads leads don’t match your CRM — and how to fix it

Google Ads says 80 conversions. Your CRM shows 45 leads. Here are the most common causes of the gap and a step-by-step way to reconcile them.

It’s one of the most common conversations in marketing: the ad platform reports one number, the CRM shows another, and nobody can say which is right. The answer is usually “neither, exactly” — but the gap is rarely random. It almost always comes from a handful of fixable causes.

First, understand that some difference is normal

Ad platforms and CRMs count different things. Google Ads attributes conversions to the date of the ad click, not the date of the form submission. It may model conversions it can’t observe directly. And it counts conversions according to the settings on each conversion action. Your CRM counts records. A modest, stable difference is expected. A large or growing one is a signal that something is broken.

The seven most common causes

  1. Conversions fire on the wrong trigger. A tag that fires on a button click — rather than a confirmed, successful submission — counts failed submissions, validation errors and spam.
  2. Thank-you pages fire on revisits. If a conversion is tied to a thank-you page view, refreshes, bookmarks and back-button visits can all count.
  3. Duplicate tags. GA4 installed directly and through Google Tag Manager, or the same conversion imported from GA4 and also tracked with a Google Ads tag, can double count.
  4. Non-lead actions marked as primary conversions. Page views, scroll depth or “contact page visits” sometimes sit alongside real leads and inflate the total.
  5. Calls are counted inconsistently. Every call — including 5-second wrong numbers — might count in one system, while only qualified calls reach the CRM.
  6. Spam and duplicates reach one system but not the other. The CRM may de-duplicate a person who submits twice; the ad platform counts both.
  7. Leads never make it to the CRM. Form integrations fail silently more often than most businesses realise. Some “missing” leads are genuinely lost.

How to reconcile them, step by step

  1. Pick one recent month and export conversions from Google Ads by conversion action and day.
  2. Export CRM leads for the same period with their source and creation date.
  3. Separate form, call and booking conversions — reconcile each type on its own.
  4. Test every conversion action yourself: submit the form, make a call, book an appointment. Check what fires, how many times, and what reaches the CRM.
  5. Remove or demote any conversion action that isn’t a real lead.
  6. Set a minimum call duration (or, better, an outcome) for call conversions.
  7. Store the click ID (GCLID) with each CRM lead, so you can match records directly.

Then close the loop

Once leads reconcile, the next step is to send outcomes back to Google Ads: which leads booked, which became customers. Offline conversion imports let bidding learn from real results instead of form fills — which is where the biggest efficiency gains usually come from.
